The Situation

A 20-year-old endurance coaching brand with athletes in 72 countries, from US National Team riders to WorldTour pros, running entirely on manual coaching workflows. Every recommendation came from a coach reviewing wearable and training data by hand.

With a small angel round in hand, the founder wanted a consumer product that automated what his coaches were doing manually. I partnered with him to translate two decades of physiology expertise into product priorities an engineering team could execute against, and to take the product through build and commercial launch.

Challenge

01

Methodology Held by the Founder

Twenty years of coaching judgment with no documentation. The role was as much knowledge extraction as backlog management.

02

Transactional Business, Capped Growth

Training plans sold one at a time, so revenue scaled with coach headcount and left no structural margin to support a software valuation.

03

Wearables Were the Wedge

Recovery and power data across platforms was the differentiator, but only if the integrations shipped together at launch.

04

Manual Review Was the Bottleneck

Each athlete required coach time per session, so serving 72 countries without proportional headcount required an automated engine.

05

Founder Is Not a Product Manager

Translating physiology expertise into specs, sequencing, and explicit tradeoffs required a different operator in the seat.

06

Runway Was Tight

A small angel round meant the build had to land on time and convert to recurring revenue quickly.

Actions

Replacing individual coach review

Automated Training Engine

Recommendations generated automatically from athlete data, letting the company serve 72 countries without proportional headcount growth.

Six Wearable Integrations

Combining recovery and power data across platforms was the core differentiation, and shipping it in scope required tight prioritization.

Tiered consumer pricing

Subscription Model Activated

Converted a transactional training-plan business into recurring revenue, structurally more valuable to the company and any future raise.

20 years of founder IP

Methodology Productized

Two decades of coaching methodology converted into a product backlog, with founder expertise translated into specs, sequencing, and explicit tradeoffs.

Results

$16.6K MRR within five months of launch

Realized result

Within five months of launch the product reached 570+ subscribers and $16,600 in monthly recurring revenue. The engagement itself ran roughly 10 months from blank page through launch.

Subscription model activated

Realized result

Transactional plans converted into recurring revenue, making the business structurally more valuable to itself and to any future raise.

Six wearable integrations shipped

Realized result

Recovery and power data combined across six platforms at launch, which required tight prioritization to hold the scope.

Capacity decoupled from headcount

Realized result

The company can serve 72 countries without proportional coach headcount growth. A structural shift rather than a one-time efficiency.
